# Launch with Confidence with Risk Management

If risks are not managed efficiently then projects may fail or will not yield the right outcome or there will be lot of delays.

Using the framework P.I.M.O, risk management becomes easier and robust.

Let’s look at each step in the P.I.M.O framework.

**Step#1**: Predict possible risk  
As a manager assessing the possible dependencies for the upcoming work items will help you to understand the risks.

Example, in software development scenario, UX team delivering the mock up screens to UI development is a dependency. If UX team delays their deliverables, then there is a risk on project schedule.

Similarly, if there is a dependency on partners or vendors could result in risk, if the deliverable from partner is not on time or the quality is not as per expectations.

Listing down all such risks due to dependencies or other reasons, will help you to understand how likely that risk could occur. The more likely risks should be your focus during risk mitigation.

**Step#2**: Assess the impact of each risk  
Once the risks and their likelihood of occurrence are identified, it is time to understand the impact that a risk can have on the project or its outcome.

The previous example, UX team delaying their deliverables by 1 day may not impact the overall schedule, but if the delay is more than 3 days may be there is a higher impact.

Similarly, a vendor delivering on time with poor quality, will not impact the project timeline but it will impact the project outcomes. So the impact is high and it creates a negative impact.

Another example is let’s say vendor delay is a risk, but the quality was more than expected, then project schedule might be delayed but the impact is positive due to better project outcome.

There could be many ways to look at the risk and its impact, so assessing the risk appropriately will help in arriving at the mitigation plan.

**Step#3**: Create mitigation plan for each risk  
Mitigation plan is nothing but what should you or your team do when a risk occurs. It is about pre-determining the actions for a risk in case it occurs.

Note that a risk may occur or may not. In case it occurs, then what could be the action to either manage the risk or reduce its impact.

> Mitigation plan is a pro-active approach to handle the unforeseen event.  
>  
> If you are operating on reactive approach, then the situational pressure may make you to take wrong steps, that could result even severe consequences.

Irrespective whether a impact of a risk is positive or negative, having mitigation plan will help to manage it appropriately.

In our previous example, UX team delaying can be mitigated by taking the deliverables in different phases instead of all in one go. Or early start of development to create the base UI before the final version is delivered from UX team, will also help in reducing the impact.

Similarly, if vendor deliverable quality is a risk, then having a pre-quality checks before final deliverable will ease the risk impact.

There could be many mitigation plans that one could arrive at, it is up to you whether to have one or more mitigation plans for a risk. But make sure you don’t end up in a confused state on which mitigation plan to choose when the risk occurs.

**Step#4**: Observe, Observe, Observe  
During project execution constantly observing for hints of a risk occurrence will help to be better prepared in applying the mitigation plan.

It is not enough to have an mitigation plan, but using it at the right time also makes lot of difference. So keeping observing about the hints of a risk occurring.

The example of UX team, if you regularly check about the progress, and if you feel the progress is slow and may not finish on time, then proactively starting the mitigation steps will help to ease the risk impact.

The above four steps, will help you to manage the risks in the project better and helps to be confident about the progress of the project.

But note that after every phase or milestone completion of the project, repeating the four steps will help you to uncover new risks that were not evident at the start.

> Risk management is not a one-time activity, it is cyclic until the project yields the desired outcomes.
